Smoking at idle - valve stem oil seals

Has anyone had experience of changing the valve stem oil seals 'in situ' - i.e. without removing the cylinder head? M50B25TU engine so Vanos/Sprockets/Cams would have to be removed, there's a couple of tools available like this one https://farrow.tech/bmw-valve-spring-compressor/ to compress the valves and remove the collets whilst keeping the valves shut using compressed air through the plug hole. Bentley lists all sorts of special tools to lock things in place plus a tool to remove the camshafts. I used a tube of Forte Seal Conditioner which stopped the smoking at idle but it's not a long term fix.
